The Traditional Model

  • Co-located teams. Everyone in the same office for better communication.
  • Specialized roles. Separate developers, testers, designers, and operations.
  • Long planning cycles. Quarterly or annual planning with detailed specifications.
  • Heavy process. Extensive documentation, reviews, and approval gates.

This model worked — but it was expensive. Large teams in expensive cities, with significant overhead for coordination and communication.

What's Changing

Several trends are reshaping the economics:

**Distributed by design.** Teams are distributed from the start, with strong async communication practices and documentation-first culture.

**AI-augmented development.** Teams use AI tools to accelerate routine tasks, freeing up human judgment for complex problems.

**Product-oriented structure.** Instead of project-based teams, product-oriented teams own specific products or domains long-term. This builds deep context and reduces ramp-up time.

The Cost Implications

What does this mean for the cost of building software?

**Higher individual costs, lower total costs.** Senior engineers cost more, but smaller teams mean lower total cost. A team of 6 senior engineers may be more effective and cheaper than a team of 15 mixed-seniority engineers.

**Reduced overhead costs.** Smaller teams need less management, fewer meetings, and less coordination. Remote work reduces office costs and allows hiring in lower-cost locations.

If you're building or buying software, consider:

**Rethink team size.** Do you really need 20 people, or would a smaller, more senior team be more effective?
